Satya Nadella doesn’t mince words. When asked about Microsoft’s expanded partnership with OpenAI, he flat-out said: “We fully plan to exploit it.”

That’s a refreshingly honest take from a CEO who could have easily buried that sentiment under layers of corporate speak. But here’s the thing — he’s not being shady about it. The deal is structured so that Microsoft gets to offer OpenAI’s latest models to its Azure cloud customers without paying OpenAI a licensing fee. Instead, Microsoft shares revenue from those sales. It’s a classic platform play: control the distribution, take a cut, and let the model provider handle the R&D.

This is higher than I expected, honestly. I figured Microsoft would have to pay something upfront for access to GPT-5 or whatever OpenAI’s next big thing is. But Nadella’s comment suggests Microsoft is in a position of strength here. They’re the ones with the cloud infrastructure, the enterprise relationships, and the distribution muscle. OpenAI needs Azure more than Microsoft needs OpenAI’s models. That’s a nice position to be in.

The word “exploit” might raise eyebrows, but in business terms, it just means using an asset to its full potential. Microsoft has been doing this for decades with Windows, Office, and now Azure. They see OpenAI’s models as another tool in the toolbox, not a partner they need to coddle.

What’s interesting is how this changes the competitive landscape. Google has its own models, but they’re not giving them away to cloud customers. Amazon has Anthropic, but that deal is structured differently. Microsoft’s approach is aggressive and, frankly, smart. They’re betting that enterprises will pay more for a seamless, integrated experience than for raw model access. And they’re probably right.

Of course, there’s a risk. If OpenAI’s models become commoditized or if open-source alternatives catch up, Microsoft’s advantage evaporates. But for now, they’re sitting pretty.

Nadella’s bluntness is a reminder that in the AI arms race, the real money isn’t in building models — it’s in selling access to them. Microsoft gets that. And they’re not shy about it.
